Shane McNally: [00:00:14] Hi there. My name is Shane McNally, Digital Marketing Project Lead at R3 Continuum. On this episode of the R3 Continuum Playbook, we’ll be featuring a segment from a recent webinar presented by R3 Continuum’s Vice President of Crisis Response, Clinical Services, Jeff Gorter. This recent webinar is titled Tension with Colleagues: How to Disagree and Handle Discussions Professionally?

Shane McNally: [00:00:35] Jeff brings more than 30 years of clinical experience, including consultation and extensive onsite critical incident response to businesses and communities. In this short segment from his webinar, Jeff discusses the three steps it takes to achieve understanding in the workplace, especially after a few employees in the workplace have differing views on something, work-related or otherwise.

Jeff Gorter: [00:00:59] So, first, separate the person from the problem. It’s kind of a truism, but to say the problem is the problem, the person isn’t the problem. That’s a subtle form of otherwising. If there is a conflict in the workplace, if there is an issue that is being wrestled with either in our workplace, or in our community, or in our country, the intellectually lazy thing is to say, well, I’ll tell you what the problem is, that person is the problem, they are the problem, you are the problem.

Jeff Gorter: [00:01:30] Well, first thing we have to do is separate the person from the problem. The problem is the problem, the person isn’t the problem. And so, that helps us to recognize that we don’t want to let anger, either yours, your anger, or their anger, drive the interaction. Anger is momentarily satisfying. I can understand it. It may be understandable, it may be warranted, it may be a completely recognizable emotion to have given whatever issue we might be wrestling with.

Jeff Gorter: [00:02:04] I’m not saying that we should never have anger, but if I allow that anger to drive the interaction, as I said, it’s momentarily satisfying, but rarely leads to a positive outcome, I have yet to ever hear anybody, and, Shane, you can correct me if you’re the one exception that proves the rule, but I’ve never heard anybody who said, you’re shouting and pounding on the table has made me realize I need to rethink my position, and maybe I think you’re right, I think you’ve got a good point there.

Shane McNally: [00:02:40] I’m not correcting you on that one.

Jeff Gorter: [00:02:43] I don’t know if anybody has ever reacted with that. So, it’s important to recognize, while the anger may very well be justified, understandable, letting the anger drive the interaction is not likely to resolve anything. It’s not likely to come to a positive conclusion. It’s more likely to foster that sense of blame and otherwising, as we’ve talked about before. And so, we want to start, one of the best ways of separating the person from the problem is to assume positive intent.

Jeff Gorter: [00:03:16] I wonder why they feel so strongly about this. I wonder what their story is. I wonder what’s gone on in their life or what their lived experiences were that lead them to feel so passionately about this. Just simply having that sort of curiosity, that sort of openness to a possible positive intent immediately puts you in a much more effective problem-solving position than if I simply let my emotions run wild in half the day. So, we begin by separating the person from the problem. I’m not saying it’s easy, I’m just saying if you are looking to move forward at all, that’s the first step.

Jeff Gorter: [00:03:57] The second is being able to articulate the other’s concern, being able to put it in your own words, because at the end of the day, and I think this is human nature, universally. Human nature, universally, is that we all have a strong desire to be understood, to be heard, to know that somebody else gets it. And until that happens, until I think the other person understands me, understands what’s going on or my position, until that happens, I’m going to say it again, I’m going to say it louder, I’m going to say it with gestures, I’m going to say it in such a way as I’m trying to get it, I’m just going to repeat it until I think they get it.

Jeff Gorter: [00:04:35] And so, again, until they feel understood, the fight continues. And I know this is challenging, but if you are able to put into your own words what you hear them saying to say, wait a second, I just want to break here right now, so what I hear you saying is this. You’re saying you feel so passionate about this because of this, because of why—this is why you feel the way you feel or that this is your stance on this, do I have that right?

Jeff Gorter: [00:05:10] Being able to put it—you could simply parrot it or you could put it in your own words, but you say What I hear you saying is this, do I have that right? Understand, by doing that, you’re not again endorsing, you’re not agreeing, you’re not saying that’s a better position than mine, you’re not in any way doing anything other than saying, message received, got it. As was—if anybody has seen the most recent Top Gun movie, it’s kind of a military term, when a message is sent, you say, Roger that. Roger, got that.

Jeff Gorter: [00:05:53] That’s a way to indicate message received. I heard it. I understand it. We’re ready to move forward. So, being able to articulate the other concern lets them know the message has been received and you got it. It indicates respect. It helps them feel that they have been heard, and therefore, they’re able to move to the next step. When somebody feels heard or understood, when they feel they’ve been given the respect and dignity of having their position simply acknowledged, yeah, got it, doesn’t mean I agree, doesn’t mean I endorse it, it just means I got it, that opens the door to a wide range of possibilities.

Jeff Gorter: [00:06:34] Once somebody feels understood, they’re willing to compromise. They’re willing to talk about alternative solutions. They’re willing to perhaps even give up their position, because they feel respected and understood. But until that happens, it ain’t going nowhere. And as the quote says, a lot of people, again, that fear that some people have that prevents us from understanding, it’s better—a better understanding of somebody else’s thinking will lead you to revise your own views about a situation.

Jeff Gorter: [00:07:07] Maybe or maybe not, but that’s not a cost. That doesn’t come at any detriment to you. It doesn’t cost you anything to understand their point of view. It is a benefit. It actually allows you to reduce the conflict and advance your own self-interest. It allows a solution that is mutually agreeable to potentially happen. And so, understanding doesn’t cost you anything, but it does move the ball forward.

Shane McNally: [00:07:36] I know we’ve got like five or six minutes left, but I just wanted to point out, that was a great point of like, if you have no respect, if you don’t respect the other person, you don’t respect the opinion, there can be zero compromise. Neither of you would ever reach that point where you’re solid and can say like, okay, I understand that or anything like that. It just won’t work. It just won’t happen. So, I think that was an awesome point to bring up.

Jeff Gorter: [00:08:02] Thank you. No, you’re absolutely right. And then, the final point is to let go of the zero sum game. Game theory is sort of an approach that has gained a lot of traction lately, but game theory suggests that if one person wins, then another must lose. It’s transactional. It’s an if-then scenario. If somehow you win, then it must mean that I gave something up. And the reality is, outside of casinos, that just simply doesn’t work well in most human interactions.

Jeff Gorter: [00:08:32] Very few situations are win-lose in that sort of exclusive way. Most leadership, and by leadership, I mean personal leadership as well as perhaps organizational leadership, because certainly, executives have found this to be true as well, that leadership calls for respect and compromise. To be able to hear and be heard is the key to being able to move forward. And so, letting go of that idea that somehow, something was lost if we achieved a level of understanding. It just simply isn’t that transaction.

Shane McNally: [00:09:10] Having tension in the workplace between employees can have a significant impact on the well-being of those employees and the teams around them. Knowing how to reduce that tension as a leader or an employee is important, but sometimes, still may not be the best answer. R3 Continuum can help. City of Thomasville, Georgia

Thomas County was formed in 1825 by legislation introduced by Thomas J. Johnson, owner-builder of Pebble Hill Plantation. One year later, on December 22, 1826, a location was established for the new county seat, Thomasville. The city and county are believed to have been named for Major General Jett Thomas, a member of the State Militia during the war of 1812. Without a railroad until 1861, Thomas County residents became largely self-sufficient. Agriculture was diversified and business methods were modernized. As the terminus for the railroad, Thomasville was accessible from the north and, during the late 1800s, became known as the “Winter Resort of the South.” In the beginning of this era, Northerners and other visitors came to Thomasville for their health, breathing the pine-scented air as a curative for pulmonary ailments. They were soon joined by friends to enjoy hunting, fishing, and an active social life, including golf, horse racing and bicycling. Thomasville came to represent the best of Southern hospitality with the lavishness of the resort lifestyle.

Thomasville’s luxurious hotels regularly hosted America’s wealthiest families as their guests. Once they discovered that it cost less to purchase land than rent hotel rooms, these wealthy families bought property and built grand Victorian mansions and plantation homes. Many of these plantations are still owned by the families who built them and are visited year-round. Many of the “winter cottages” built during the 1880s have been lovingly restored and are included on the Historic Walking and Driving Tour of Thomasville’s Historic Districts. Although the grand hotel era ended with the extension of the railroad into southern Florida, Thomasville and Thomas County have continued the long-standing tradition of cultural and economic diversity and the preservation of the area’s rich heritage.

Jaime Gassmann: [00:00:20] Hey, everyone. You’re host, Jamie Gassmann here, and I am coming to you from the SHRM 2022 Exhibit Hall in R3 Continuum, our show sponsor’s booth. Veronica Gomez Vilchis: [00:00:42] Hi. Thank you. Glad to be here.

Jaime Gassmann: [00:00:44] So, let’s start out with you telling me a little bit about your H.R. background and how did you make your way to the Central Washington University in the H.R. role you’re in today?

Veronica Gomez Vilchis: [00:00:54] It was an interesting journey because I graduated from Central Washington University with my bachelor’s in education. And then, I took a job mentoring college students, taught a little bit. I did a little bit of everything at the university. In 2012 and 2014, I did my first stint in H.R., focusing on training and development. Then, I went into more of the diversity and equity work, and then just recently in November, I came back to H.R. at Central Washington University, and now I’m a business partner.

Jaime Gassmann: [00:01:30] What a fun journey.

Veronica Gomez Vilchis: [00:01:32] Yeah. It’s been a great journey.

Jaime Gassmann: [00:01:32] And I’d love that you came back to like your alma mater if I’m saying that. I always make those words come out a little goofy, but that’s really kind of fun.

Veronica Gomez Vilchis: [00:01:38] Yeah, yeah.

Jaime Gassmann: [00:01:39] Very cool. So now this is your first time at SHRM.

Veronica Gomez Vilchis: [00:01:42] Yes.

Jaime Gassmann: [00:01:42] So what are you – what got you most excited about coming to SHRM this year? What were you most excited to see and experience?

Veronica Gomez Vilchis: [00:01:50] Well, a couple of things. I think one is as I was talking with my colleague, Tracy, who’s here with me, we were talking about how do we expand our knowledge in H.R., looking at ways that we can deepen it, thinking that we’re not the only ones that are battling situations. So, building that network to learn more about what others are doing and sharing ideas and getting inspired to come back to our institution and say, “Okay, these are major things that we’ve learned. And what about we apply these? These might work for us as well.” So that’s one of the biggest reasons.

Veronica Gomez Vilchis: [00:02:24] And then, the second reason is that we’re here to recruit. We want to look for folks who would like to work at Central Washington University. There’s a major role that we’re trying to fill. Our leader is retiring, gave us plenty of notice to allow for us to do a really solid recruitment plan for that particular role.

Jaime Gassmann: [00:02:43] Yeah. Give you that time to really make sure you’re bringing in that right candidate that fits that culture the best.

Veronica Gomez Vilchis: [00:02:48] Right.

Jaime Gassmann: [00:02:48] So, I’ve kind of – you were talking a little bit before, you jumping on these microphones about your approach at hiring and you’ve got like a business card you’re handing out. So, are you just like, you know, handing them out to everybody, kind of like the swag here at the conference, or are you like really looking at somebody, having a conversation and choosing the people you want to hand that to?

Veronica Gomez Vilchis: [00:03:08] Well, it’s kind of like a mix. You know, we are partnering with a recruiting agency, another source. And part of the idea from them was to do a drip campaign. So basically, start getting the word out because eventually we’ll start taking applications this summer. But we wanted to get people excited and think about Central as an opportunity to grow in their career, right?

Veronica Gomez Vilchis: [00:03:33] So, we created these business cards. It has basic information about the role, and then it has a QR code that links them to the web page that has more in-depth information about the position as well as about the area that they would be in and the students they would be serving indirectly, right, in all those pieces. So when we interact with folks, we learn a little bit about them and then we say, “Hey, you know, we have this position,” give them the business card. And they’re like, “Oh, interesting.” Right? Because you never know.

Jaime Gassmann: [00:04:02] No, you never know.

Veronica Gomez Vilchis: [00:04:04] Right?

Jaime Gassmann: [00:04:04] Yeah.

Veronica Gomez Vilchis: [00:04:04] So, you know, we’re trying to avoid that passive approach of recruitment and really engage and get to know another person and say, “Hey, have you ever thought about Central Washington University, Washington State, and come and work for us?”

Jaime Gassmann: [00:04:19] Yeah. Well, and it’s interesting in the hiring process when you think about it, the candidate is very much vetting you as an employer nowadays as much as you are vetting them as that candidate. I mean, it really is kind of that relationship that needs to be, you know, you both have to kind of, you know, like each other basically. So, yeah, no, that’s a great approach that you’re doing. So, so far, how many have you been handing out, like a ton?

Veronica Gomez Vilchis: [00:04:44] It’s little by little, right? We just got here yesterday. So today has been really the day that we started to connect with folks and spread the word. Some are like, “Oh, you know, I’m pretty happy where I am.” And I said, “Well, can you still take the card because you might be able to find somebody in your network that might be interested, and please just let them know about it.”

Jaime Gassmann: [00:05:03] It’s kind of like social media in person in a way, right?

Veronica Gomez Vilchis: [00:05:07] Yes.

Jaime Gassmann: [00:05:07] Like just take the card. You might want to share that with somebody. Well, I think that’s really an interesting approach. And so, if there’s anybody listening –

Veronica Gomez Vilchis: [00:05:14] Yes.

Jaime Gassmann: [00:05:15] That is, you know, really excited about hearing about that opportunity, so tell us a little bit about the university. What makes it so wonderful to work at? What would they be getting themselves into? Maybe talk a little bit about the role, you know, so if you share this later, people can hear about it.

Veronica Gomez Vilchis: [00:05:31] Yeah.

Jaime Gassmann: [00:05:31] Kind of go there.

Veronica Gomez Vilchis: [00:05:32] Yeah. Well, Central Washington University is located really at the center of the state, in Ellensburg, Washington. And we serve about 10,000 students. We have seven centers, seven to eight 8 centers, around the state as well. And we’re in a small town, which is kind of great, but we’re not that far away from cities so an hour and a half southeast of Seattle and about 45 minutes from Yakim, so that’s another big city.

Veronica Gomez Vilchis: [00:06:06] So, it’s a great, great university to work for. We have a new president, university president. He’s about a year in now and has great initiatives, great ideas to really diversify our staff, our faculty, looking for ways to serve our students in ways that make them feel like they’re part of the institution, right, which is really important for us because students are the whole reason that we’re there. So, without students, right – so our intention is to hire people that can really make an impact on student lives. That’s the whole purpose. Right?

Veronica Gomez Vilchis: [00:06:45] So, I think anybody who’s out there who’s interested in the associate vice president, human resources, I think that they will have a great team. We have about maybe 20, 25 folks in the H.R. department itself. This person will be integral in really leading that department and also leading in important conversations on campus to make some changes on campus in partnership with other leaders of the institution.
